What Is Phos AI Labs — and What Do We Actually Do?

Phos AI Labs is the embedded AI strategist for mid-market companies. We do not sell tools, licenses, or roadmap decks. We build the AI system your company needs to run differently; and we stay until it does.

Most AI firms tell you what AI can do. Phos AI Labs tells you what your specific business should do with it. The firm exists because the gap between AI potential and AI reality in a $10M company is almost entirely a strategy and execution problem, not a technology problem.

The one-sentence version and why it is harder to earn than it looks

“Phos AI Labs is the embedded AI strategist for mid-market companies ($5M–$25M); the partner you hire when you are looking for an AI adoption strategy that compounds with your business.”

Every word in that sentence is doing work. Three of them warrant unpacking.

Embedded. Phos AI Labs does not send a report and leave. The team works inside the client’s business for months; attending their meetings, learning their workflows, sitting with their people until AI is how those people actually work. The consulting model that produces binders and disappears is the model Phos AI Labs was built as an alternative to.

Strategy. Before anything gets built, Phos AI Labs reads the business:

  • What workflows run every day
  • What the team actually does versus what the org chart says they do
  • Where the friction is
  • What the right first move is; and more importantly, what the wrong first move would cost

The strategy is what prevents companies from buying twelve AI tools and compounding their mess.

Compounds. A compounding AI system means every phase makes the next phase more powerful. The context pack built in Phase 1 makes the training in Phase 2 more specific. The trained team using the Private Workspace in Phase 3 generates the adoption data that drives Phase 4 redesigns. A strategy that does not compound is just a project. Phos AI Labs builds systems.

What the problem actually is and why it is not solved by buying the right tool

The founder using Claude Pro every day for contracts, emails, and analysis has already proven AI works. The problem is not belief. The problem is the gap between what the founder does in their browser and what the company does in its operations.

That gap has four components that tools alone do not close:

  1. No shared context. The AI the founder uses knows their voice, their clients, their decision rules; because it is loaded implicitly through their prompts. The team’s AI knows nothing about the company. It produces generic outputs because it has been given generic inputs.
  2. No documented workflows. The founder’s AI practice lives in their head and their prompt history. It cannot be transferred, trained on, or handed to a new hire.
  3. No adoption infrastructure. Buying licenses and expecting adoption is the most expensive mistake in AI rollout. Without a shared workspace, documented workflows, and adoption tracking, licenses get used for ad hoc tasks and nothing compounds.
  4. No sequencing discipline. Companies that move without a strategy automate the wrong things first, break what is working, and spend six months recovering trust with the team. The right sequence; foundations before tools, internal before client-facing, proven before connected; is the difference between an AI system that compounds and one that stalls.

Phos AI Labs closes all four gaps. In that order.

What Phos AI Labs is not: the category it explicitly does not belong to

Three comparisons come up constantly. Each one is wrong.

Not an AI tool vendor. No proprietary software. No licenses to renew. The tools used in a Phos AI Labs engagement are off-the-shelf AI platforms; Claude, ChatGPT, and the tools the company already runs on. What Phos AI Labs provides is not a product. It is the strategy, the context architecture, the workflow design, and the embedding work that makes those tools produce something useful for a specific business.

Not a training company. AI training that produces adoption is a byproduct of a working system, not a classroom. Phos AI Labs trains teams by sitting with them inside their real workflows until AI is how they do the work; not by running workshops and hoping the habits stick. Training without a system has a 30-day shelf life. Training inside a working system compounds.

Not a strategy consultancy that delivers a roadmap. The engagement produces a running system, not a plan for one. There is no “here is your AI strategy, now go execute it.” Phos AI Labs stays in the room until the execution is done, the team is running the system, and the business has changed. The deliverable is the change; not the document that describes it.

The four phases: the shape of every engagement

Every engagement moves through four phases. Where it ends depends on how far the company wants to go.

PhaseNameWhat it produces
01AI FoundationsThe documents the business does not have: context packs, voice guides, decision rules, workflow maps, customer archetypes
02TrainingA team that is fluent in AI inside the workflows they already run; not in theory, in practice
03Private AI WorkspaceA company-wide AI environment with shared context, shared workflows, and adoption tracking
04AI-Native OperationsOperations redesigned around AI; agents handling desk work; humans focused on judgment and relationships

Every engagement starts with Phase 1. The detailed pages cover each phase individually.

The number that matters: 400+

400+ engagements is not a logo count. It is the number of times Phos AI Labs has sat inside a real business, figured out what the right AI move was for that specific operation, built it, and measured whether it worked.

What 400+ engagements produces that a smaller number does not:

  • Pattern recognition across industries: manufacturing, distribution, professional services, healthcare, aviation, agencies — Phos AI Labs knows what works in each and why
  • A calibrated instinct for the right first move: the workflows that consistently produce the fastest ROI, the mistakes that consistently waste the first six months, the team dynamics that predict adoption versus stall
  • A tested belief in sequencing: the reason the four-phase model exists is that it reflects what works when done in order; and what fails when phases are skipped

The clients include Zapier, Coca-Cola, Medtronic, Dataiku, and American Express. The methodology was built on that volume. It is applied to the $10M distribution company or the $18M professional services firm with the same rigor.

Who this is for and who it is not

This is for you if:

  • Your revenue is $5M–$25M and your business has real operating maturity
  • You use AI personally every day and cannot scale it past your own browser
  • You are past “should we do AI?” and at “how do we do this right?”
  • You want a partner who tells you what to build and what not to build
  • You can commit to a monthly retainer starting at $10,000/month

This is not for you if:

  • You are a startup, a sub-$5M SMB, or an enterprise over $50M
  • You want to run pilots and “see what sticks”
  • You have a strong internal CTO with an existing AI roadmap
  • You want someone to execute your spec; not tell you what the right spec is
  • You are a tech consultancy, a SaaS company, or a government agency

Ready to have a real conversation about whether this is the right fit?

Phos AI Labs exists because the AI move is the most consequential strategic decision most mid-market companies will make in the next five years; and it is being made poorly by companies that are buying tools without strategy, running pilots without foundations, and getting roadmaps without partners who stay to execute them.

Path one: read more first. The pages on the four phases, the Private AI Workspace, and who Phos AI Labs works with will give you a complete picture before a call.

Path two: start the conversation now. The engagement starts with a thirty-minute call. No deck on either side. Phos AI Labs asks about your business; you ask about ours. Book that conversation here.

The fastest way to know whether we're the right fit, is a conversation.
